About this calculator

This calculator estimates a recommended annual security budget by computing two independent benchmarks and taking the larger of the two: a percentage of IT Budget (ranging from 8% for retail/hospitality up to 16% for government/defense, by Industry selection) and a percentage of Annual Revenue (0.4% to 0.9% depending on Industry). Both benchmarks are then scaled by a Risk Level multiplier -- 0.8x for Low risk, 1.0x for Moderate, 1.2x for High, and 1.5x for Critical -- before the calculator takes whichever of the two resulting figures is larger as the Recommended Security Budget. Because the calculation always uses max(), raising either Annual Revenue or IT Budget can only ever raise or hold steady the recommended figure, never lower it.

The recommended budget is then split into six spending categories using a fixed allocation modeled on typical industry distribution: Infrastructure gets the largest share (30%), followed by Detection & Response and Personnel (20% each), Identity & Access (15%), Compliance (10%), and Incident Response (5%) -- these percentages are constants applied uniformly regardless of industry, size, or risk level, so only the total budget amount changes, never the proportional split between categories. Per-Employee spend divides the total budget by an estimated headcount inferred from the selected Company Size band, not an actual employee count entered by the user.

Frequently Asked Questions

Why does raising Annual Revenue sometimes not change the recommended budget?

The calculator computes two candidate budgets -- one as a percentage of Annual Revenue, one as a percentage of IT Budget -- and always uses the larger of the two. Increasing Annual Revenue only raises the recommended budget once the revenue-based benchmark exceeds the IT-budget-based one; below that crossover point, IT Budget alone still determines the result.

I run a highly regulated healthcare org -- should Compliance get more than the fixed 10% this calculator allocates?

The fixed 10% Compliance share here is a generic, industry-agnostic split applied the same way regardless of your Industry selection, so it doesn't reflect that regulated sectors like healthcare or financial services often need materially more allocated to compliance, audits, and assessments than this illustrative breakdown assumes -- reweight the category split for your organization's actual regulatory obligations.

My board wants to know why we're recommended almost double the budget of a peer that rates its own risk as 'Low' -- what's driving that gap?

That gap comes entirely from the Risk Level multiplier: Critical applies 1.5x to both benchmark calculations while Low applies only 0.8x, and since that multiplier is applied before the calculator takes the larger of the revenue-based and IT-budget-based figures, two otherwise identical organizations differing only in self-assessed risk can see nearly a 2x spread in recommended budget from that single input.

How is Per Employee spend calculated if I don't enter a headcount?

The calculator does not take an actual employee count as input. Instead it infers an estimated headcount from the selected Company Size band (for example, roughly 250 employees for "Mid (100-500)") and divides the total Recommended Security Budget by that estimate, so Per Employee spend is only as precise as the size band selected.

Why do Retail and Government industries recommend such different budgets?

Each Industry option carries its own pair of benchmark percentages reflecting real differences in regulatory burden and threat exposure: Retail uses 8% of IT budget and 0.4% of revenue, while Government uses 16% of IT budget and 0.7% of revenue. Selecting a different Industry changes both benchmark percentages simultaneously, which is why the recommended budget can shift substantially even with identical revenue and IT budget figures.
